Lidl ist auf Expansionskurs. Das konnten interessier-
te Leser nicht nur in der Titelgeschichte der Juli-Ausga-
be des „manager magazins“ lesen, das berichtete auch Tina
Dosch. Aktuell ist der Discounter in 26 Ländern mit seinen
Filialen vertreten, ab 2017 sogar in den USA. Sieben Millio-
nen Kunden kaufen täglich in den 10.000 Filialen ein, die
von 140 Logistikzentren beliefert werden. Weltweit sind
über 200.000 Mitarbeiter für Lidl tätig.
Erfolg braucht qualifizierte Mitarbeiter
Die Personalentwicklung bei Lidl ruht auf den drei
Säulen Ausbildung, Weiterbildung und Entwicklung, für
die tts jeweils eine speziische Lernlösung implementier-
te. Jeder der drei Bereiche wird durch eigene Systemlö-
sungen unterstützt. Lidl setzt besonders im Rahmen der
Ausbildung / Einarbeitung neuer Mitarbeiter auf eine enge
Verzahnung von IT-gestütztem und praktischem Lernen.
Die Herausforderung in diesem Teilbereich bestand darin,
den Blended-Learning-Ansatz in einem Unternehmen zu
realisieren, in dem die meisten Mitarbeiter keinen eigenen
PC-Zugang besitzen.
Die technologische Plattform für die Systemunter-
stützung bildet die On-premise-Lösung SAP Learning
Solution (SAP LSO). Alle systemischen Personalentwick-
lungsprozesse werden über ein globales Personalsystem
gesteuert, auf das die einzelnen Länder zugreifen.
Lidl is on a growth curve. Interested readers can not
only read about this in the lead story of the July edition
of “manager magazin”; Tina Dosch also reports as much.
The discounter is currently represented by branches in 26
countries. From 2017 it will even be represented in the USA.
Each day seven million customers shop in the company’s
10,000 stores, which are supplied by 140 logistics centers.
Worldwide, more than 200,000 employees work for Lidl.
Success required qualified workers
Personnel development at Lidl is supported by the
three pillars of basic training, further training and devel-
opment, for each of which tts develops a speciic learn-
ing solution. Each of the three areas is facilitated by its
own system solutions. In particular, Lidl relies on the in-
termeshing of IT-supported and practical learning within
the framework of basic and induction training. The chal-
lenge in this sub-domain consists of achieving the blend-
ed learning approach, since most employees do not have
their own access via a PC.
The on-premise SAP Learning Solution (SAP LSO)
forms the technological platform for system support. All
systemic personnel development processes are managed
via a global personnel system, accessed by the individu-
al countries.

Ausbildung und Einarbeitung mit „leon“
Wie überall im Handel hat auch Lidl eine relativ hohe
Anzahl an Aushilfskräften und damit verbunden eine hohe
Fluktuation. Auch die Geschäftsabläufe in den Filialen sind
immer wieder von Veränderungen betrofen, wie etwa der
Einführung von Backautomaten. Werden neue Mitarbei-
ter eingearbeitet, sind daran in der Regel viele Personen
beteiligt: die (ausgebildeten) Kollegen, der Filialleiter, der
Verkaufsleiter und die Personalabteilung. In der Vergan-
genheit hatte sich bereits ein Blended-Learning-Ansatz
bewährt, bei dem Praxis und Theorie eng miteinander ver-
zahnt sind. Im Rahmen des Projekts galt es, eine IT-ge-
stützte Lösung zu inden, mit der die Einarbeitung neu-
er Mitarbeiter innerhalb von vier Wochen abgeschlossen
werden kann.
Im Ausbildungsprogramm „leon“ entschied sich Lidl
für eine Kiosk-Lösung in Form eines Mitarbeiterterminals,
das ähnlich leicht zu bedienen ist wie ein größeres iPad
und in den Personalräumen der Filialen aufgestellt wird.
Die Kiosk-Lösung
Im Rahmen von „leon“ absolvieren die Mitarbeiter
E-Learning-Einheiten oder Tests direkt am Terminal. Der
Filialleiter kann zudem über das Terminal die Einarbeitung
planen, Einarbeitungspläne zuweisen und bestimmen,
wann welche Einheiten zu absolvieren sind.
Der Verkaufsleiter erhält über sein iPad einen guten
Überblick über den aktuellen Ausbildungsstatus. Weitere
am Prozess beteiligte Personen, wie zum Beispiel die Per-
sonalabteilung der Logistikzentren und die zentrale Perso-
nalverwaltung in der Landeszentrale, haben ebenfalls jeder-
zeit Zugrif auf den Ausbildungsstand der Mitarbeiter.
Schulungseinheiten mit Theorie und Praxis für alle
Eine rollenspeziisch abgestimmte Schulungseinheit
bei „leon“ besteht aus verschiedenen Modulen und be-
ginnt immer mit der Theoriephase, in der per E-Learning
die Grundlagen vermittelt werden. Jede Theoriephase en-
det mit einem interaktiven Test.
In der folgenden Praxisphase vertieft der Mitarbeiter
sein am Terminal erlerntes Wissen im Filialalltag. Mode-
riert wird diese Phase durch einen Ausbilder, der in der
Regel ein erfahrener Verkäufer / Kassierer ist. Die Praxis-
phase endet mit einem sogenannten Feedbackmodul. So
wird sichergestellt, dass der Mitarbeiter alle in der Theorie-
und in der Praxisphase gelernten Inhalte auch tatsächlich
beherrscht.
Seit Juni nutzen bereits 10.000 Mitarbeiter „leon“, der
Rollout für ganz Europa startete im Oktober. Bis Ende 2017
werden in allen 10.000 Lidl-Filialen Mitarbeiterterminals
für die Einarbeitung in den Filialen installiert sein.

Basic and induction training with “leon”
As is the case everywhere in retail, Lidl has a relative-
ly large number of casual employees and the accompany-
ing high level of turnover. Moreover, the operational pro-
cedures in store branches, for example the introduction of
automatic baking machines, are often afected by chang-
es. Typically a large number of people are involved when
new workers are inducted: the (already trained) colleagues,
the store manager, the sales manager and the personnel
department. In the past, a blended learning approach, in
which theory and practice were closely combined, proved
itself efective. The aim, within the framework of this pro-
ject, was to ind an IT-supported solution whereby the
induction of new workers can be completed within four
weeks.
In the leon basic training system Lidl opted for a ki-
osk-solution in the form of an employee terminal that
is easy to use, similar to a large iPad, and which is made
available in the stores’ staf rooms.

The kiosk solution
In the leon deployment, employees complete e-learn-
ing units or tests directly at the terminal. In addition, the
store leader can plan induction via the terminal, allocate
induction plans and decide when speciic units should be
completed.
Via his / her iPad, the sales manager gets a good over-
view of the current training status. People who are addi-
tionally involved in the process, such as the personnel
department of the logistics center, and the personnel man-
agement in the country headquarters, can likewise access
information on the employees’ current training status.
Training units with theory and practice for
everyone
A training unit aligned to a speciic role within leon
consists of a variety of modules and always starts with the
theoretical phase, in which the basics are communicated
via e-learning. Each theoretical phase concludes with an
interactive test.
In the practical phase that follows, the employee deep-
ens the knowledge acquired at the terminal in day-to-day
work in the store. This phase is moderated by a trainer,
who is, as a rule, an experienced salesperson or cashier.
The practical phase ends with a feedback module. This
makes it possible to ensure that the employee has actual-
ly mastered all of the content learned in the theoretical and
practical phases. 10,000 employees have already used leon
since June 2015 and the rollout is planned to start for the
whole of Europe in October. By the end of 2017 employ-
ee terminals for inductions will be installed in all of Lidl’s
10,000 store branches.
Structured further training
Alongside a systematic induction, Lidl also sees fur-
ther training of established employees as a further success
factor for efective personnel development.
In this sub-domain of personnel development Lidl
makes a distinction between formal and informal learn-
ing. Even at the time of the migration of the ERP systems
to SAP the question arose: How can we make the neces-
sary knowledge available to employees at their precise mo-
ment of need (informal learning)? The answer: tt knowl-
edge force. Small e-learning sequences are built in-house
using tt knowledge force, which the employees can call
up via a web portal at any time while at their place of work.
Alongside this informal learning, Lidl also provides
formal learning in the form of classical seminars or more
complex e-learning units, which are administered via a
web portal based on the SAP Learning Solution. The key
users in the management of the various individual coun-
try businesses and logistics centers manage the training
administration, invite (or, where training is not required,
disinvite) employees to training and supervise them.

Weiterbildung mit Struktur
Neben einer systematischen Einarbeitung sieht Lidl
auch die Weiterbildung der Bestandsmitarbeiter als wei-
teren Erfolgsfaktor für eine efektive Personalentwicklung.
Lidl unterscheidet in diesem Teilbereich der Personal-
entwicklung zwischen formellem und informellem Lernen.
Gerade im Zuge der Umstellung der Warenwirtschaft auf
SAP entstand die Frage: Wie kann man den Mitarbeitern
exakt im Moment of Need das nötige Wissen zur Verfü-
gung stellen (informelles Lernen)? Die Antwort: tt knowled-
ge force. Mit der tt knowledge force werden intern kleine
E-Learning-Sequenzen gebaut, die der Mitarbeiter jeder-
zeit von jedem Arbeitsplatz aus über ein Web-Portal aufru-
fen kann.
Neben dem informellen Lernen fördert Lidl auch das
formelle Lernen in Form von klassischen Seminaren oder
komplexeren E-Learnings, die mittels eines Web-Portals
auf Basis der SAP Learning Solution administriert werden.
Die Key User in den Verwaltungen der einzelnen Länder-
gesellschaften und Logistikzentren steuern mit dem Por-
tal das Schulungsmanagement, laden Mitarbeiter zu Schu-
lungen ein beziehungsweise aus und verwalten diese.
Entwicklungsinitiative für Filialleiter
2014 hat Lidl mit der „Ofensive Filialleiter“ die größte
Entwicklungsmaßnahme in der Unternehmensgeschich-
te gestartet. Die Zielvorgabe lautete, Führungskräfte in den
Filialen mit besseren Management- und Führungskompe-
tenzen auszustatten und das gesamte Projekt in nur sechs
Monaten umzusetzen. Neben einem optimierten Entwick-
lungsprozess sollte ein System bereitgestellt werden, das
die Führungskräfte in diesen Prozess jederzeit einbindet.
So absolvieren Filialleiter einen Entwicklungstag, bei dem
erarbeitet wird, welche Kompetenzen noch zu vertiefen
sind. Um diesen Prozess mit einer Systemlösung zu unter-
stützen, hat Lidl zusammen mit tts eine App entwickelt, die
es ermöglicht, individuelle Entwicklungspläne zu erstellen
und zu steuern.
Toolbox MSS-App
Die möglichen Entwicklungsmaßnahmen können aus
einer deinierten Toolbox mitarbeiterindividuell ausge-
wählt und zu einem Entwicklungsplan verknüpft werden.
Neben den Entwicklungsmaßnahmen lassen sich
auch die angestrebten Ziele festlegen, die es der Führungs-
kraft erleichtern, den Erfolg der Maßnahme zu bewerten.
Über eine Rückinformation an die SAP LSO (HR Portal)
können bei Bedarf durch die Key User weitere Trainings,
wie Gruppentrainings, klassische Seminare oder Trai-
nings on the Job, geplant werden. Eine Information an die
Personalverwaltung außerhalb des Systems ist nicht mehr
nötig: Der Key User erhält diese Information über die SAP
LSO. Die MSS-App ist bereits in 20 Ländern live, 2.000 Ent-
wicklungspläne wurden darüber erfasst und 10.000 Filial-
leiter entwickelt.
Ausblick
Vieles ist in Bewegung: Neben dem weltweiten Roll-
out der Mitarbeiterterminals hat sich Lidl zum Ziel gesetzt,
in den nächsten Jahren allen Mitarbeitergruppen einen
einheitlichen Personalentwicklungsprozess und eine ein-
heitliche Systemlösung zu bieten. Der bereits erfolgreich
eingeführte Blended-Learning-Ansatz soll verstärkt wer-
den, das heißt, zusätzlich zu den klassischen Schulungen /
Seminaren sollen die Mitarbeiter unternehmensweit auch
über E-Learnings neues Wissen erwerben können. Im
Zuge der Optimierung und Standardisierung der Prozes-
se und Systeme der Personalentwicklung sollen darüber
hinaus Manager-Self-Service- sowie Employee-Self-Ser-
vice-Möglichkeiten angeboten werden.
Wie in allen Unternehmen stellt sich auch Lidl die Fra-
ge: Wann und in welcher Form lohnt sich die Umstellung
von einer Lidl-speziischen On-premise-Lösung hin zu
einer Cloud-Lösung? Es bleibt also spannend rund um das
Thema Personalentwicklung. Lidl freut sich auf die kom-
menden Herausforderungen, für die der Grundstein be-
reits gelegt wurde.

Development initiative for store managers
In 2014 Lidl commenced with its most extensive pro-
gram of development activities with its “Store Manag-
er Ofensive”. The objective was to equip managers in the
store branches with improved management and leader-
ship qualities and to implement the entire project in just
six months. As well as ofering an optimized development
program, Lidl aimed to set up a system that binds the lead-
ership team into this process at all times. Thus store man-
agers complete a development day in which they are in-
ducted in competences that still need to be deepened. To
support this process with a system-based solution, Lidl
worked with tts to develop an app that makes it possible to
create and manage individual development plans.
Toolbox MSS App
The available development activities can be individ-
ually selected by employees from a deined toolbox and
linked to a development plan.
As well as the development activities, the sought-after
objectives can be stipulated, which makes it easy for man-
agers to evaluate the success of the activities. If required,
further training, group training, classical seminars or on-
the-job training can be planned by the key users via feed-
back to the SAP LSO (HR portal). It is no longer necessary
to provide information to personnel management outside
the system: the key user receives this information via SAP
LSO. The MSS App is already live in 20 countries; it has en-
abled the collection of 2,000 development plans and the
development of 10,000 store managers.
Outlook
Lots is happening: besides the global rollout of the em-
ployee terminals, Lidl has set itself the objective of ofering
an integrated personnel development process and an in-
tegrated system solution to all employee groups over the
next years. The already successfully implemented blended
learning approach is to be strengthened; in addition to the
classical training seminars, employees across the compa-
ny will be able to acquire new knowledge, also via e-learn-
ing. Moreover, in the course of optimizing and standardiz-
ing processes and systems within personnel development,
manager-self-service and employee-self-service possibil-
ities will also be ofered.
